ES-111 determines whether the approved release scope can be operated responsibly.

Release readiness asks whether the baseline should move forward. Operational readiness asks whether the environment, people, procedures, limits, monitoring, support, rollback, communication, and evidence practices are ready to receive it.

A system can be release-ready and still operationally unready.

Why this stage exists

Teams often treat operations as something that happens after release. That is backwards.

Operations is where engineering claims meet real users, real data, real failures, and real organizational expectations.

Common operational failures include:

  • no one owns support;
  • users do not understand release limits;
  • monitoring is missing;
  • incidents have no response path;
  • rollback criteria are vague;
  • known defects are not communicated;
  • data restrictions are ignored;
  • AI capabilities are enabled without oversight;
  • pilot feedback is not captured;
  • operational evidence is not preserved.

ES-111 prevents those failures by preparing the operational context before deployment or transition.

What good looks like

Good ES-111 evidence shows what operational scope is approved, who supports it, who may use it, what data may be used, what is monitored, what incidents or failures trigger action, how rollback or stop decisions happen, what users need to know, what risks remain, and whether ES-112 can begin.

Operational readiness is not about pretending the system will not fail. It is about being ready when it does.

Operations is part of the system

The model is not the system. The code is not the system either.

The system includes users, support staff, procedures, monitoring, escalation paths, rollback criteria, data rules, communication, evidence capture, incident response, governance review, and stewardship.

If those are not ready, the system is not ready.

Relationship to ES-110

ES-110 decides release scope.
ES-111 prepares that scope for operation.

Do not expand operational scope beyond the ES-110 release decision.

If operations cannot support the approved release scope, return to ES-110 and revise the release decision.

Relationship to ES-112

ES-112 should not have to guess how deployment and transition should happen.

ES-111 gives ES-112 the operational scope, support model, monitoring expectations, incident paths, rollback criteria, user transition plan, operational risks, and readiness decision.

Deployment becomes responsible only when operations is ready to receive the system.
